The productization path

The strategic goal is to make your personal labour a smaller share of the value over time. That happens in deliberate stages, not in one leap.

The ladderโ€‹

  1. Your own labour. You deliver the outcome by hand. High control, zero leverage. This is where you learn what is actually valuable.
  2. AI-assisted delivery. The same work, much faster. Still your time, but each hour produces more.
  3. Repeatable service. You have done it enough times to have a method, checklists and reusable assets. Delivery is predictable.
  4. Productized service. A fixed scope at a fixed price, delivered the same way every time. Now it can be priced as a package and, eventually, delegated.
  5. Software. The repeatable parts become a product the customer operates, ideally with recurring revenue.
  6. Standardised operations. Onboarding, support and delivery are documented well enough that someone other than you can run them.
  7. Delegation. Development, support and sales move to others. You move toward owner/strategist.

Most solo builders get stuck between 1 and 2 because faster labour still feels like progress. Leverage only begins at step 4.

Productize the repetition, not the exceptionโ€‹

Look at your delivered work and separate the parts that are the same every time (productize these) from the genuinely bespoke parts (keep these as services, or price them separately). The boundary between them is your product roadmap.

Recurring revenue is the hingeโ€‹

One-off projects reset to zero each month. A managed service or subscription that survives without new selling is what buys back your time. Design toward an outcome the customer keeps paying to maintain, not a project that ends.

Be honest about what is passiveโ€‹

Very little is truly passive. "Recurring" still needs support, reliability and occasional selling. The realistic aim is a business whose cash flow is decoupled from your daily hours โ€” not one that runs with no hours at all.
